No sound out of speaker (only headphones) on 2408mk2

I dragged out my 2408mk2 and set it up for DA in standalone mode with ADAT coming from a RME 9652. I have done this before with no problems, but now I only get sound out the headphones, but not the main speakers. Any ideas what I missed? Not sure if the problem is on the MOTU or RME side. There are not many front-panel controls to set up on the MOTU side.

There may not be a lot of front panel controls, but they can be used to control anything on the 2408-2. Even so, it would be a lot easier to hook it up to a computer, run Cuemix, and follow the signal path to figure out why there is nothing at the main output.
